Case Study: Bringing Order, Safety and Simplicity to a Growing AI Estate

A rapidly expanding organisation approached FYER with a familiar challenge: AI adoption had outpaced governance. Tools were appearing organically across departments, data was flowing into unmanaged endpoints, and leadership lacked visibility into how AI was being used — or what risks were emerging. Innovation was happening, but without structure, safety, or strategic direction.

FYER was engaged to stabilise the estate, introduce governance, and create a foundation the organisation could confidently build on.

Understanding the Landscape

Our first step was to map the AI environment as it truly existed — not as it was assumed to be. Through structured discovery across identity, data, devices and user behaviour, we uncovered a fragmented ecosystem:

  • Multiple AI tools deployed informally
  • No unified identity or Conditional Access strategy
  • Sensitive data entering unmanaged AI services
  • Limited auditability and monitoring
  • Overlapping subscriptions and unnecessary spend

This wasn’t unusual. It was simply the result of rapid experimentation without a guiding framework.

Designing a Governed AI Operating Model

FYER developed a governance model that balanced safety with agility. Rather than imposing heavy restrictions, we created a lightweight, scalable structure that clarified:

  • How AI should be used
  • Who should have access
  • What data can interact with which tools
  • How new AI capabilities are evaluated and onboarded

This included an AI Acceptable Use Policy, role‑based access patterns, data classification rules for AI interactions, and guardrails for prompt safety and model selection. The organisation gained clarity without losing momentum.

Consolidating and Securing the Estate

With governance established, we moved to consolidation. Fragmented tools were migrated into a unified Microsoft 365 and Azure AI foundation, enabling consistent identity, Conditional Access, logging, and monitoring. Redundant subscriptions were retired, reducing cost and complexity.

Security boundaries were strengthened, administrative roles were cleaned up, and visibility into AI usage was restored. Leadership could finally see what was happening — and make informed decisions.

Enabling People and Process

Technology alone doesn’t create order. FYER delivered targeted enablement for leadership, IT teams, and end‑users, ensuring everyone understood the new operating model and how to work within it. We provided reusable templates, safe‑use patterns, and a repeatable onboarding process for future AI tools.

The organisation didn’t just gain control — it gained capability and time.

Impact

By the end of the engagement, the organisation had a stable, governed, and strategically aligned AI estate. Risk was reduced, productivity improved, and leadership had confidence in both the present and the future of their AI roadmap.

FYER’s blend of technical depth, governance expertise, and practical operational experience ensured the organisation could adopt AI safely, confidently, and at pace — without chaos.
